	Clayton Christensen from How Will You Measure Your Life?

“Jobs to be Done” Strategy Guru Passes Away at 67 --
The world lost one of the top business thinkers/gurus this past week. Clayton Christensen popularized my favorite “jobs to be done” strategy question. Only when you are crystal clear the job your product or service is doing for customers – often synonymous with the “words you own” in the minds of a market (Google’s job is helping you search for answers) – can you innovate around it. His 4-minute “job of a milkshake” video is classic. Please watch and reflect on your own products/services.

Innovator’s Dilemma --
The research and book that made Clayton famous is The Innovator’s Dilemma. It was both Steve Jobs’ and Andy Grove’s (of Intel fame) favorite book. This book explained how mere mortal companies could take down the Fortune 500 by finding a niche and serving it, initially, with a clunky product/service and then rapidly innovating to disrupt a mainstream market.  Again, there is a 4-minute video that summarizes the important ideas from his critically-acclaimed book – again, please watch and reflect.

How Will You Measure Your Life --
Toward the end of his life, after suffering a stroke and contracting cancer, Clayton authored an HBR article and book titled How Will You Measure Your Life. This Forbes article does an excellent job summarizing the three key lessons:

1. Do not over invest in work, and under invest in relationships
2. Failure is progress
3. Always stick to your principles

2. They’ve written white papers showcasing the positive outcomes of ResponsivePrint™ for firms like Wayfair and Sephora,

To win big you must do things differently from the competition – and branding your approach (especially services firms), even if it isn’t that unique, will set you apart from the competition and give your customers something to reference to others i.e. “we use the Scaling Up methodology.” Then create white papers that showcase how your best customers are benefiting from your branded approach.

A.I. Powered HR --
The fundamental job of machine learning (a more appropriate term than AI) is prediction – and it’s finding its way into HR systems, from helping you hire talent predicted to be the best fit to predicting if you’re about to lose an employee. This Fortune article includes the above quote of the week (note, Fortune now requires you to register one time to view articles – but it’s free!). This is the key paragraph with links:

As a job seeker, you might have your application vetted by a Mya Systems chatbot at L’Oréal or PepsiCo. You could respond to an A.I.-crafted job posting vetted by Textio, perhaps at Expedia Group or ViacomCBS. You could be asked to play Pymetrics games not only at Kraft Heinz but also at Unilever or JPMorgan Chase. You could record one of the automated HireVue video interviews used by Hilton and Delta Air Lines.

Reading through the article it seems Pymetrics might be the most useful application to use, especially those having to sort through hundreds of applications from college grads or applications from Indeed posts.

PwC Survey of CEOs, Top 4 Threats --
This annual PwC survey of CEOs shows a majority-53%-are expecting a growth slowdown this year (hey, better than a recession!). “That’s the most pessimistic they’ve been in the eight years the consulting firm has been asking the question,” notes Fortune. “In addition to slowing growth, the global group of 1,581 CEOs cited regulation, trade conflicts, and cybersecurity as top threats to their business.” Cybersecurity has me most concerned – see article next about Jeff Bezos’ phone being supposedly hacked by the Saudi’s via a video sent to his WhatsApp.

Jeff Bezos’s Phone Hacked? --
This Guardian article explains what Jeff’s cybersecurity team think happened, with damaging info gathered to possibly blackmail Jeff. Wow – a video sent via WhatsApp can do this!  Makes you want to get a “burner phone” – check out this USA Today article on why a burner phone might be useful – negotiating a crucial contract or acquisition – or whatever else you don’t want others to learn about.

How to Develop Leaders Inside the Company --
This HBR article highlights research from ghSMART (Geoff Smart’s firm of Who fame) on how a couple companies have become unexpected sources for CEOs. One of those, Danaher, has been a featured company in my presentations for years. Known for being expert at both the People and Process sides of the business, they are top practitioners of Topgrading and Lean and have outperformed even Warren Buffett in the marketplace. 

3 Development Practices --
The article goes on to highlight three practices for developing strong leaders, approaches we can all use in our own scaleups:

1. Give leaders broad authority – “The buck really stopped with you. You had to make real decisions from an early age.”
2. Encourage them to think like CEOs – “Managers at Danaher are trained to prioritize cash, returns on working capital, and strong competitive positions in markets with growth outlook.”
3. Challenge strong performers early with big opportunities – “Stealth CEO factories send young managers into uncharted waters with minimal support.”

Five Voices --
My favorite paragraph of the article:

Rohm and Haas ingrains in its leaders a sense of responsibility to five key stakeholders (“five voices” in the company vernacular): customers, employees, investors, community, and process. In most companies this broad view doesn’t factor into daily decision making until the C-suite. “At Rohm and Haas, you were taught very early to evaluate every decision from the perspective of the five voices,” says Pierre Brondeau, a Rohm and Haas alum who is now CEO of FMC Corporation. “That prepares you for the CEO role – thinking about the full set of stakeholders you are accountable to. It’s not about pleasing your boss – it’s about doing the right thing by your stakeholders.”

I found it interesting that one of the “voices” is process.  We couldn’t agree more at Scaling Up and have set a goal in 2020 to clean up our own processes while focusing on helping you clean up yours.  This is the quickest way to drive up margins, make jobs easier, and take pressure off hiring.  Please take 2 minutes to read the article – and thanks to Steve Hall for pointing me to yet another insightful piece.

Banish Sloppiness --
Continuing with a focus on process, Lean guru Paul Aker has a new book out appropriately titled Banish Sloppiness: How I Fell in Love with Precision While Working in Japan. In touring Steelcase last week and sitting in on their 7-minute daily huddle, I learned that through their practices of Lean Steelcase has reduced from 16 million sq. ft. to just 1 million sq. ft. the space needed to produce the same number of parts/revenue! And one of their key consultants is Paul Aker. Steelcase’s plant has even set their theme for 2020 “Banish Sloppiness.” Not a bad theme for all of us.

Share with your team at the daily huddle? Share your thoughts in an email? Use to stimulate thinking and discussions throughout the company? Then come hear Andy Bailey, Scaling Up Certified coach, speak at our upcoming ScaleUp Summits.

Lessons from a CEO Who Scaled to $14 Billion --
Todd McKinnon, founder of Okta, details in this Business Insider article 6 steps any leadership team can take to scale and weather economic downturns. One key, which aligns with our SWT tool (T for Trends), is to “Identify a macro trend and use timing to your advantage,” notes McKinnon. The market can make you look smart or make you look stupid, so find which way the winds are blowing and trim your sails accordingly. And best if your business doesn’t rely on economic stability – which is why it’s better to sell a need vs. a want! Todd reasoned that cloud computing was here to stay and then identified a niche within that industry. What’s “here to stay” in your world?   

Aligning Business and Family --
Todd was also deliberate in aligning business and family in setting both personal and business goals. This is why we created the One-Page Personal Plan (OPPP). What the Biggest Deals of 2019 Tell Us About the 2020’s --
Continuing with a theme of trends, this HBR article looks at the biggest deals in 2019 and how they point to shifts in the next decade. Concludes Steve Hall, who suggested this article:

There seems to be a shift from startups disrupting big companies to big companies waiting patiently to see what technologies/companies are going to be most useful/successful and acquiring those as a strategic advantage. Thus, entrepreneurs may want to shift their focus from disrupting industries to building solutions that enable the incumbents to maintain or even grow their dominance.

Steve stated it better than the authors, but still scan through the HBR article to update yourself on the biggest deals which may have changed the landscape of your industry.

Top 5 Biz Books to Prepare for 2020 --
Our ScaleUps.com servers had problems over the holidays and the link to my Top 5 Biz Books list was inaccessible – so trying it again. If you haven’t read all five, have each executive team member pick one, read, and share.

A Five-Year Turnaround – Better Than Fiction --
David Dodge, CEO of CodaKid and EO Arizona member, opens up in this EdSurge article about the struggles he suffered, and lessons learned, in pivoting his business – lessons for all of us as we scale. It’s a very quick read – 2 minutes – as he bulletpoints his learnings via a timeline. After going broke and almost losing his marriage in 2014, today he and his wife have launched their 50^th online course serving students from 90+ countries. Please read and reflect.

Too Much Money? --
If you only take 20 seconds to read David Dodge’s “Reflections” at the end of the above article, he notes:

Ironically, the cash infusion we received from the SBA brought us closer to going under than at any other time in our history. We got away from our habit of frugality and began focusing on how to spend money rather than how to operate profitably.

Frugality is a crucial value for most businesses. Take an hour and review your monthly expenses -- particularly all the recurring expenses hitting your credit cards and billings and see which ones are truly necessary and/or can be reduced.

Change the Name of Your Company and Double Revenue? (Scaling Up Case) --
The name of your company matters!  Green Light Events based in Dublin, Ireland had the opportunity to produce events for Google, Facebook, etc. but found their name didn’t resonate with their market. So with the help of branding firm The Pudding (also Scaling Up fans), they changed it to Cogs & Marvel (emphasizing their ability to execute and wow) and supported it with the right color palette and web presence – and revenues jumped from $22 million to over $50 million. This ScaleUps.com article details the process and reasoning – worth 1 minute to read. Then seriously contemplate changing the name of your firm.

Profit Share vs. Market Share --
It’s better to own the bulk of the profit within an industry, than own market share.
